Every productive AI application in banking has to fit into existing governance lines: Risk, Compliance, Legal, Data Protection, ICT Security, Operations, and Internal Audit. An AI solution without documented approval, accountability, and monitoring is not progress. It is hidden exposure.

Not all AI systems create
the same governance burden.

Banks should separate AI use cases by control intensity. Customer-facing systems, decision-support systems, internal copilots, and steering-related applications do not belong in the same approval bucket.

Customer-facing systems
These systems operate directly at the interaction layer and shape customer expectations, service quality, and communication outcomes in real time.
Chatbots, voicebots, self-service assistants
Product information and complaint pre-qualification
Main risks: misinformation, conduct risk, false assurances
Risk-relevant systems
These applications influence or prepare economically relevant judgments and therefore attract the highest governance pressure.

Classify
Start with use-case intake, intended purpose, business owner, risk relevance, customer impact, data sensitivity, and third-party dependency.
Approve
Every productive system needs a documented path through Risk, Compliance, Legal, Data Protection, Security, and business approval before go-live.
Monitor
Logging, output storage, prompt and context tracking, incident escalation, override capability, and evidence generation cannot be optional.
Re-review
AI is not static. Changes to model, vendor, prompt logic, threshold, data source, interface, or purpose must trigger renewed governance review.

I do not work on AI governance as a communications exercise. I work on whether a bank can genuinely show that a relevant AI decision was controlled, documented, assigned, monitored, and still defensible when the pressure arrives.
